Rebuilding Symphonia Organette

I am restoring a Symphonia organette an am wondering if I can get some
advice from the MMD experts. The bellows and reservoir are completed
and I am now tackling the pouch system. I have done the Popsicle
pneumatics on a Celestina, but never a pouch system.  All the pouch
holes were covered by one whole piece of leather.  There is very little
room between the holes in which to attach individual pouches.

Now, without giving away any trade secrets, can anyone advise me as
to what thickness of leather to use (the old measured about .010"),
what type to purchase, how to apply a whole piece of leather and dish
out for the wood disks at the same time, and finally, do the pouches
need to be sealed?  Someone told me that kangaroo hide would be ideal.
